The problem

Why building an in-house SDR team fails

Most B2B tech companies underestimate what it actually takes to run a productive SDR function in-house. The hiring market is brutal, the tech stack is expensive, and the time-to-pipeline is slower than founders expect. Outsourced SDR exists because the in-house path is broken for most companies under $20M ARR.
Average SDR tenure

By the time a rep is fully ramped, they are already interviewing for their next role. You restart the cycle every 12-14 months.

14 months
Fully loaded annual cost

Salary, OTE, payroll tax, benefits, tooling (Outreach, Apollo, ZoomInfo, LinkedIn Sales Nav), management time, and recruitment fees.

$120K-$200K
Ramp time to productivity

Recruit (6-10 weeks), onboard (4 weeks), ramp (8-12 weeks). You are 5+ months from your first booked meeting.

3-6 months

Outsourced SDR collapses all of that into a single monthly fee with a 2-3 week time to first meeting. You get experienced reps, a working tech stack, proven scripts, and pipeline, without owning any of the hiring or management risk.

What’s included

What we build for you

Our outsourced SDR engagements are full-stack. You get the people, the systems, the messaging, and the reporting, managed as a single service.

Dedicated SDR Teams

You get named, dedicated SDRs who work exclusively on your account, not pooled reps juggling five clients. They learn your product, your ICP, and your buyer language until they sound like part of your team.

Full Outbound Infrastructure

We provision and run the entire calling stack: dialler and local-presence numbers, data providers (Apollo, ZoomInfo, Clay), mobile enrichment, and CRM sync. No tools for you to buy or configure.

Phone-First Outreach

Live phone calls only: repeated, well-timed call attempts to each decision maker. We test openers and call times per persona and lean into the ones that book meetings.

Custom Messaging & ICP-Aligned Targeting

Every script is written from scratch for your ICP. No templates recycled from another client. We refine messaging weekly based on call outcomes and meeting feedback.

Weekly Reporting & Optimization

Weekly performance reviews covering activity, connect rates, meetings booked, and SQL conversion. You see exactly what is working and what we are changing.

System Ownership: You Keep Everything

Unlike most outsourced SDR agencies, you own every asset we build: scripts, data, CRM workflows, playbooks. If we ever part ways, you keep a fully operational outbound machine.

How it works

How outsourced SDR works with UpliftSales

A four-stage rollout that takes you from kickoff to consistent qualified meetings.
  1. 1

Discovery & ICP Definition (Week 1)

We map your ideal customer profile, qualification criteria, competitive positioning, and current pipeline gaps. You get a written GTM brief that becomes the source of truth for the engagement.
  2. 2

    System Build (Week 2)

We provision the calling stack, build target account lists, write call scripts and objection frameworks, configure CRM hooks, and onboard your dedicated SDR(s) onto your product.
  3. 3

    Launch & Optimize (Weeks 2-3)

Calling goes live and first qualified meetings land. We monitor connect rates, conversations, and meeting quality daily. Scripts and target lists are refined weekly based on what your buyers respond to.

The Guide

Everything you need to know about outsourced SDR

The most common questions, mistakes, comparisons, and benchmarks for outsourced SDR, written for B2B tech leaders evaluating whether to outsource their sales development function.

What is outsourced SDR?

Outsourced SDR is a managed service where an external agency runs your sales development function on your behalf. Instead of hiring, training, and managing in-house Sales Development Representatives, you contract with an outsourced SDR provider that supplies dedicated reps, the outbound tech stack, ICP research, script writing, list building, qualification, and meeting booking, typically as a single monthly fee per dedicated SDR. At UpliftSales the SDRs are Australian-based, work from Sydney, and work the phones only.

The function of an SDR, outsourced or in-house, is the same. They sit at the top of the pipeline. Their job is to identify in-market prospects, start conversations, qualify interest against your ICP, and hand qualified meetings to your Account Executives. Some providers do that across email and LinkedIn; ours do it on the phone. What changes with outsourcing is who employs them, who manages them, who owns the tech stack, and who carries the hiring risk.

The question outsourced SDR answers is a hiring question: do you put an SDR on your payroll, or do you get a dedicated SDR from a provider who carries the recruitment, ramp, tooling, and turnover risk? Beware of pooled, volume-driven providers who rotate low-context callers across many clients; a proper outsourced SDR is dedicated to your account and qualifies against the same ICP criteria you would use in-house. If the outcome you care about is simply qualified meetings in your AE calendars, see our B2B appointment setting service, which is delivered by the same team.

For more on the SDR role itself, see our SDR playbook and SDR metrics and KPIs guide.

SDR outsourcing vs SDR as a service: what you are actually buying

You will see the same service sold under three names: outsourced SDR, SDR outsourcing and SDR as a service. SDR outsourcing describes the decision, moving the SDR seat off your payroll. SDR as a service describes the packaging, a monthly subscription that bundles the rep, the tools and the management. Outsourced SDR is the umbrella term for both.

The label matters less than four questions. Is the SDR dedicated to your account or shared across clients? Are the calling stack, data and list building inside the fee or billed on top? Who owns the scripts, lists and CRM records when you stop? And what happens when a rep leaves? With us the answers are: dedicated, included, you, and we replace them at no additional cost.

If you have already decided to outsource and are now comparing agencies and delivery models, our guide to choosing an SDR agency in Australia covers the evaluation checklist and how our pod model works.

How outsourced SDR works

A well-run outsourced SDR engagement follows a predictable pattern. Week one is discovery: we interview your founders, sales leaders, AEs, and ideally a few customers to build a working ICP, understand your competitive landscape, learn your product, and define qualification criteria. The output is a written brief that becomes the source of truth for the engagement.

Week two is system build. We provision the calling stack (dialler, local-presence numbers, caller-ID monitoring), build and mobile-enrich the target account list, write call scripts and objection frameworks with your sign-off, connect your CRM, and train your dedicated SDR on your product. Because the programme is phone-only, there are no sending domains to warm up, so calling can start straight away.

Calling launches at controlled volume in weeks two to three, and that is when first qualified meetings typically land in your AEs' calendars. From there the engagement settles into a weekly rhythm: calling, weekly reporting calls, script iteration, and target-list refinement based on what is converting.

Beyond the first 90 days, the engagement scales. Once unit economics are proven on the first SDR, you can add capacity, more reps, more accounts, new segments, or new ICPs. This is where outsourced SDR becomes genuinely powerful: you can scale or contract the team within weeks rather than the 3-6 month hiring cycle in-house.

Outsourced SDR vs in-house SDR: full cost comparison

The single biggest reason companies outsource SDR is cost and time-to-pipeline. When you build a fully loaded model of an in-house SDR, including everything most founders forget to count, the comparison is not close.

Cost componentIn-house SDR (annual)Outsourced SDR (annual)
Base salary$70,000Included
OTE / commission$25,000Included
Payroll tax & benefits (25%)$23,750Included
Recruitment fee (20% of base)$14,000$0
Data tools (Apollo/ZoomInfo)$15,000Included
Dialler, numbers & other sales tooling$5,400Included
Manager time (20% of $180K leader)$36,000$0

Year 1 total~$192,150$90,000
Time to first meeting5-6 months2-3 weeks
Risk if rep underperformsHigh (PIP, severance, restart)Low (replace within weeks)

Even before you account for hiring risk, ramp time, and the opportunity cost of a 5-month delay to first pipeline, the in-house path costs roughly 2x what outsourced costs in year one. For a deeper breakdown, see our guide on in-house SDR vs outsourced SDR.

When to outsource your SDR function

Outsourced SDR is not the right answer for every company. There are clear scenarios where it is the obviously correct choice, and a few where in-house is better.

Outsource SDR when:

  • You need pipeline in the next 90 days and cannot wait 5-6 months for in-house ramp.
  • You are testing a new ICP, geography, segment, or product line and want to prove unit economics before hiring.
  • You do not have an experienced SDR manager or playbook in-house. Hiring SDRs without a manager is the single fastest way to waste $200K.
  • You are below ~$10M ARR and the founder or first AE is still doing prospecting personally.
  • You need to expand into APAC, EMEA, or North America without opening a regional office.
  • Your AEs are starved of meetings and you need to fix it this quarter, not next year.
  • You have tried hiring SDRs in-house before and it has failed.

Build SDR in-house when:

  • You have a mature, repeatable outbound playbook that has already been proven.
  • You have an experienced SDR manager who can recruit, onboard, and coach.
  • You are scaling beyond 6+ SDRs and the team is large enough to justify a dedicated leader.
  • Your sales motion has long, regulated, or technically complex cycles where reps need months of immersion.

Most B2B tech companies under $20M ARR get better ROI by outsourcing first to prove the motion, then bringing it in-house once the playbook works. See our in-house vs outsourced SDR comparison and outsourced SDR ROI framework for a more detailed framework.

How to choose an outsourced SDR provider

If you decide to outsource rather than hire, the provider you pick matters more than the model. The short version: insist on a dedicated SDR rather than a pooled one, scripts written for your ICP rather than templates, the full calling stack included in the fee, ownership of every asset built, B2B tech specialisation, real weekly reporting, and a short minimum term (we run three months, then rolling monthly). We cover the full evaluation checklist, red flags, and questions to ask in our guide to choosing an SDR agency in Australia, and compare providers in our review of the best SDR agencies.

What to expect in your first 90 days

Setting expectations correctly is the most important thing you can do before signing with any outsourced SDR provider. Founders who expect meetings in week one churn after month two. Founders who understand the actual ramp curve, first meetings in weeks 2-3 and steady volume through months two and three, get to scaled pipeline by month four.

Week 1, Discovery. Discovery interviews, written brief, ICP definition, qualification criteria, and target account selection. No calls yet.

Week 2, System build. List built and mobile-enriched, dialler and local-presence numbers provisioned, scripts and objection framework written and approved, CRM connected, and your dedicated SDR trained on the product.

Weeks 2-3, Launch & first meetings. Calling starts at controlled volume. We listen to live calls, tune the opener and objection handling, and confirm the data is connecting. First qualified meetings typically land in this window.

Weeks 4-10, Optimisation. Weekly reporting cadence is established. Scripts and call timing are tested, target lists refined based on what is converting, and meeting volume should build week over week. Early SQL-to-opportunity conversion data appears.

Weeks 11-13, Proving unit economics. By the end of month three, the end of the minimum term, you should have clear data on cost per meeting, cost per SQL, and pipeline-to-spend ratio, compared with what the same quarter would have cost on an in-house hire. This is the decision point: scale up, hold steady, or pivot ICP.

If meetings are not landing by the end of month two, something is genuinely wrong, usually ICP definition, the offer, or data quality. A good provider runs a written diagnostic at this stage rather than just making more dials. For a week-by-week breakdown, see our guide to the first 90 days of outsourced SDR, and for talk tracks see our cold calling scripts guide.

Common outsourced SDR mistakes

After running and observing dozens of outsourced SDR engagements, the same mistakes show up again and again. Avoid these and you will dramatically improve your odds of success.

  • Outsourcing without an ICP. If you cannot articulate your ideal customer in one paragraph, no provider can fix it for you. Define ICP before you sign.
  • Treating outsourced SDR as appointment setting. Measuring purely on meeting volume drives reps to book bad-fit meetings. Measure on SQL-to-opportunity conversion instead.
  • Expecting results in week one. Week one is discovery and week two is build. On a phone-led programme, first qualified meetings typically land in weeks 2-3, with steady volume building through months two and three.
  • No internal sponsor. The engagement needs an owner on your side, usually a founder, head of sales, or RevOps lead, who attends weekly calls and unblocks decisions. Engagements without an internal sponsor fail.
  • Poor AE handoff. If your AEs do not show up to booked meetings or follow up properly, the entire engagement looks like it failed when the actual problem is downstream.
  • Rewriting the script every few days. A script change needs enough conversations behind it to judge. Constant tweaking destroys the data signal.
  • Hiring for seat count instead of coverage. Adding SDRs before one SDR has proven the ICP and offer multiplies the cost of a motion that does not yet work.
  • Locking into long contracts. 12-month contracts protect the agency, not you. Insist on 3-month minimum then month-to-month.

For calling-craft mistakes specifically (data, caller ID, openers), see our B2B cold calling page.

Benchmarks and metrics for outsourced SDR teams

Use these benchmarks to judge whether an outsourced SDR seat is paying for itself against an in-house hire. Numbers vary by ICP, geography, and ACV, but these ranges hold across most B2B tech engagements. For calling benchmarks (connect rate, dial-to-meeting rate, daily activity), see our cold calling agency page.

  • Time to first qualified meeting: 2-3 weeks from kickoff on a phone-led outsourced SDR programme, versus the 5-6 months it typically takes to recruit and ramp an in-house SDR.
  • Meetings per SDR per month: 8-15 qualified meetings per dedicated SDR per month is the typical range. ACV and ICP definition heavily influence this.
  • SQL-to-opportunity conversion: 40-60% of booked meetings should convert to opportunities. Below 30% means qualification is too loose.
  • Cost per qualified meeting: $400-$900 is a healthy range for B2B tech outsourced SDR. Below $400 usually means low quality. Above $1,200 means messaging or targeting needs work.
  • Cost per opportunity: $800-$2,000 is healthy. This is the metric to actually optimize against, not cost per meeting.
  • Pipeline-to-spend ratio: By month 6, you should be generating 4-6x your monthly spend in pipeline value. Below 3x means the motion is not working.

Run these numbers monthly and compare them against your own benchmarks. If your provider cannot give you all of these metrics in their weekly report, that is a flag.

Onshore vs offshore

Australian-based vs offshore SDRs

Offshore SDR outsourcing looks cheaper per seat. For B2B technology sold into Australia and New Zealand, the comparison that matters is cost per qualified meeting held, and that is shaped by everything below.
CriteriaAustralian-based SDRs (Uplift Sales)Offshore SDRs
Time zoneWork the same business day as Australian and NZ buyers, with call blocks planned in each prospect’s local time.May work night or split shifts to match Australian hours, which can affect retention and call quality.
Accent and market knowledgeA local voice to senior buyers, plus context on ANZ competitors, procurement and end-of-financial-year timing.Varies widely. Scripts carry the call, and unscripted objections from technical buyers are harder to handle.
Compliance familiarityWork within the Do Not Call Register, the ACMA calling rules and the Privacy Act every day, in their home market.Depends on the provider’s training. Ask how they check lists against the Register and handle ACMA calling hours.
ManagementManaged and coached from Sydney, in your time zone, with weekly reporting.Managed remotely across time zones, often with an extra layer between you and the rep.
Cost profileHigher cost per seat; judged on cost per qualified meeting held.Lower cost per seat; connect rate, meeting quality and no-shows decide whether the saving survives.

Offshore teams can work for simpler, high-volume offers. For senior technology buyers, the extra connects and better-qualified meetings from an Australian-based SDR usually outweigh the seat-price difference. Model it with our cost per meeting calculator.

Coverage

One Sydney-based SDR, every Australian state and New Zealand

An in-house SDR hire usually covers the territory around your office. Your outsourced SDR works from Sydney but calls decision makers in Sydney, Melbourne, Brisbane, Perth, Adelaide, Canberra and New Zealand, so a national ICP does not need a hire in every city.

Calls are scheduled for the buyer's local time rather than the SDR's. New Zealand gets the early part of the Sydney day, the east coast the middle, and Perth the later afternoon.

Being local is part of why it works. Australian buyers respond to a familiar accent and to an SDR who understands their world: budgets that reset around 30 June, government and enterprise procurement, and the vendors they already use.

AEST / AEDT

Sydney, Melbourne and Canberra. Brisbane matches Sydney in winter and is one hour behind during daylight saving.

Adelaide and Perth

Adelaide is 30 minutes behind Sydney all year. Perth (AWST) is two hours behind, three during daylight saving.

New Zealand

Usually two hours ahead of Sydney, so NZ calls happen early in the Sydney day.

Australian compliance

Australian compliance for outsourced SDR calling

When you outsource the SDR seat, the calls still go out in your name. These are the Australian rules that apply to B2B calling and how we work within them.

Do Not Call Register Act 2006

Numbers used mainly for business purposes are not eligible for the Do Not Call Register. A mobile that is used mainly for private purposes can be registered even if its owner also uses it for work, and telemarketing calls to registered numbers need consent. We check lists against the Register before calling.

ACMA Telemarketing Industry Standard

The Telecommunications (Telemarketing and Research Calls) Industry Standard 2017 applies to telemarketing calls whether or not a number is registered, and the ACMA accepts complaints about calls to business numbers that do not meet it.

  • 9am-8pm weekdays and 9am-5pm Saturdays, unless the person has consented to another time
  • No calls on Sundays or national public holidays
  • Caller name and purpose of the call given at the start
  • Calling line identification enabled
  • Call ended straight away on request

Privacy Act 1988 and the APPs

The Australian Privacy Principles apply to organisations with annual turnover above $3 million, and to some smaller businesses. Named prospects' contact details are personal information, and APP 7 (direct marketing) requires an easy opt-out and, on request, telling people where their details came from. We keep data sources documented and opt-outs on a central suppression list.

Spam Act 2003

The Spam Act governs commercial email, SMS and instant messages: consent, sender identification and a working unsubscribe. Our SDRs are phone-only and send no unsolicited commercial email or SMS, so there is no cold email programme running under your domain.

What is outsourced SDR?

Outsourced SDR (outsourced sales development) is when a B2B company engages an external provider to run its sales development function, prospecting, outbound calling, qualification, and meeting booking, instead of hiring SDRs in-house. With UpliftSales that means a named, dedicated SDR based in Sydney, plus the dialler, data, ICP research, script writing, and weekly optimisation, delivered as a single managed service.

How much does outsourced SDR cost?

Every engagement is priced on scope. On the first strategy call we take your ICP, sales-cycle length and coverage target and come back with a fixed monthly figure. One monthly fee covers the SDR, full outbound tech stack, list building, script development, weekly reviews and reporting, no setup fees, no add-ons. Most clients spend materially less than the fully loaded cost of an in-house SDR (typically $120K-$200K per year all-in) in year one.

Outsourced SDR vs in-house SDR: which is better?

Outsourced SDR is faster, cheaper, and lower-risk for companies that need pipeline in the next 90 days, are testing a new ICP or geography, or do not yet have an experienced SDR manager. In-house SDR is better when you have a mature playbook, proven unit economics, an SDR leader, and a long-term plan to build a large pipeline org. Most B2B tech companies under $20M ARR get better ROI from outsourcing first, then bringing the function in-house once it is proven.

How long does it take to see results?

Expect first qualified meetings within 2-3 weeks of kickoff. Week 1 covers discovery, ICP alignment, list building, and script writing. Calling launches by end of week 1 or start of week 2, and first qualified meetings land in weeks 2-3. By month 2 you see consistent weekly meeting volume and clear data on what is working.

What's the difference between SDR as a service and outsourced SDR?

They are the same thing, both refer to an external provider running your sales development function. SDR as a Service is the productised, subscription-style framing. Outsourced SDR is the more general term. UpliftSales uses both interchangeably. The important question is not the label but whether you get dedicated reps, full system build, and ownership of the assets.

What does SDR outsourcing include with Uplift Sales?

SDR outsourcing with Uplift Sales replaces an in-house SDR hire with a named, dedicated, Australian-based SDR working from Sydney, plus everything that SDR needs: ICP research, target lists with verified direct dials, the dialler and local-presence numbers, scripts and objection handling, CRM logging, management, coaching and weekly reporting. It is phone-only, with no email or LinkedIn outreach. You approve the qualification criteria and scripts, and you own every asset built. Terms are a three-month minimum, then rolling monthly.

Should we use Australian-based or offshore SDRs?

For selling B2B technology into Australia and New Zealand, Australian-based SDRs usually book better meetings. They work the same business hours as your buyers, sound local to a senior decision maker, know the market, and are familiar with Australian telemarketing rules. Offshore SDRs can cost less per seat, but connect rates, meeting quality and management overhead often eat the saving. Judge both on cost per qualified meeting held, not cost per seat.

Is outsourced SDR the same as appointment setting?

They overlap, and both are delivered by the same dedicated, Sydney-based SDRs. Outsourced SDR is the framing for replacing an in-house SDR hire: a named rep working only on your account, with the cost, ramp, and turnover risk carried by us. Appointment setting is the framing for the outcome: qualified meetings in your AE calendars, with handoff notes and no-show follow-up. What we do not run is the pooled, volume-driven model where low-context callers book meetings regardless of fit.

What industries do you work with?

We specialise in B2B technology, SaaS, AI/ML, cybersecurity, fintech, healthtech, networking, software development, MSPs, and HR tech. We do not take engagements outside of B2B tech because the playbooks, buyer behaviour, and tech stack expertise are too different.

What happens if it doesn't work?

After a three-month minimum, engagements run rolling monthly with no long-term lock-in. If meetings are not landing by month 3, we run a written diagnostic covering ICP, messaging, call timing, and targeting, and either fix it or part ways. Because you own every asset we build (scripts, data, CRM workflows), you walk away with a working outbound system regardless.

Who owns the data, lists, and assets when the engagement ends?

You do, everything, without exception. Every contact list, enriched account record, call script, objection framework, call note, CRM workflow, reporting dashboard, and piece of ICP research we build lives inside your tools and under your accounts. When an engagement ends, we hand over a documented playbook and walk your team through what was built, why, and what the performance data says. Most outsourced SDR providers lock assets inside their own infrastructure so clients are forced to renew or start from scratch. We run the opposite model: the whole point is that you end up with a working outbound system you could keep running in-house the day after we stop.

Do you replace SDRs if they leave or underperform?

Yes, and the replacement is on us, not you. If an SDR on your pod leaves the agency, we cover the ramp of their replacement at no additional cost and backfill activity using senior team members so your meeting flow does not stall. If an SDR is underperforming against agreed activity and quality benchmarks, we flag it in weekly reporting, run a two-week improvement plan, and swap the rep out if the numbers do not move. Because we own recruitment, training, and tooling, swaps typically take 2-3 weeks versus the 3-6 months it takes to rehire an in-house SDR. Continuity of pipeline is our problem to solve, not yours.

What CRMs and sales tools do you integrate with?

We work natively inside your existing stack. On the CRM side we integrate with HubSpot, Salesforce, Pipedrive, Close, and Attio, logging every activity, task, and meeting against the right account and contact records. For calling we run dialler tools like Aircall, with prospect research in Apollo, Clay, and LinkedIn Sales Navigator, and for data enrichment we use ZoomInfo, Cognism, Ocean.io, and Apollo depending on geography. If your team already has a preferred stack, we use it. If you do not have one, we build it using our recommended tools and hand over ownership. Everything stays visible to your RevOps team throughout.

Can an AI SDR replace a human SDR?

Not for booking qualified meetings with senior B2B buyers. Most AI SDR tools automate email and LinkedIn outreach; they don't hold a live conversation on the phone. When we tested the leading AI SDR platforms against our human SDR motion on the same ICPs, the autonomous tools produced meetings, but an outsourced human SDR beat them on cost per qualified pipeline, and AI-sourced opportunities closed at lower AE win rates. A trained SDR on the phone can handle objections, qualify in real time and agree a meeting time in one call, which is why our programmes are phone-only.

How do you handle calling compliance and privacy?

Our SDRs are phone-only, so compliance is built around calling. We use B2B data sources like Cognism and Ocean.io that document consent and suppression, scrub lists against do-not-call registers (including Australia's Do Not Call Register) before calling, honour opt-outs immediately through a central suppression list, respect calling-hour windows in the prospect's time zone, and keep records of call outcomes. Your legal team gets full visibility into data sources, targeting, and scripts, and we adjust workflows for any internal policies you need enforced. The calling-specific detail sits on our cold calling services page.

What Australian rules apply to outsourced SDR calls?

Three main sets. The Do Not Call Register Act 2006: numbers used mainly for business purposes cannot be registered, but a mobile used mainly for private purposes can, and telemarketing calls to registered numbers need consent. The ACMA telemarketing Industry Standard 2017, which applies whether or not a number is registered: calls 9am-8pm weekdays and 9am-5pm Saturdays, none on Sundays or national public holidays unless the person has consented, caller name and purpose given at the start, calling line identification on, and the call ended on request. And the Privacy Act 1988 and Australian Privacy Principles for organisations they apply to, including opt-outs from direct marketing. Because we are phone-only, we send no unsolicited commercial email, which the Spam Act 2003 regulates. This is general information, not legal advice.
